Buying used industrial robots: what to verify before you wire funds

Used robots can cut an automation budget roughly in half. The market is deep, opaque, and currently full of decommissioned automotive iron — which is an opportunity and a warning at once.

What the used market looks like right now

Two structural facts shape it. First, price discovery is genuinely poor: dealers such as Six Axis Solutions list roughly 162 used robots and Ballard International catalogs dozens of FANUC models, and neither publishes prices. Where aggregate data does exist it shows a wide band — Universal Robots UR10e units tracked across live listings showed a 90-day median around $31,950 against a range from $1,300 to $48,000, with new units near $48,000.

Second, supply conditions have shifted hard. North American robot order data for Q1 2026 showed automotive units down 35.1% and automotive revenue down 48.2% year over year. When automotive programs end, the robots come out of the plants and into the secondary market. There is more good used hardware available than there was two years ago.

For a buyer, that combination — ample supply, poor price transparency — means the deal quality depends almost entirely on how well you inspect and how well you negotiate, not on the listing price.

The check nobody makes: software licences

This is where used robot purchases go wrong more often than any mechanical issue.

An industrial robot is a mechanical arm, a controller, and a stack of enabled software options — arc welding packages, vision interfaces, force control, collision detection, dual-check safety, fieldbus drivers. Those options are frequently licensed to the controller and are not always transferable, or are transferable only with the manufacturer's involvement and a fee.

  • Get the option list off the controller, not off the advertisement, and confirm in writing which options are enabled.
  • Ask the manufacturer directly whether licences transfer to a new owner and what it costs. Do this before you agree a price, because the answer can be a five-figure adjustment.
  • Confirm the controller generation is still supported. An unsupported controller means no spare boards, no firmware, and no manufacturer service — on a machine whose arm may be perfectly sound.
  • Ask whether the teach pendant, cables, and original media are included. Pendants and harnesses are expensive to source separately and are routinely missing.

A robot with a healthy arm, a dead controller, and non-transferable options is not a bargain at any price.

The mechanical checks

  • Operating hours and duty cycle. A palletizing robot at moderate speed and a spot welding robot at full cycle for a decade are not the same machine at the same hour count.
  • Backlash and repeatability. Ask for a current repeatability check. Gearbox and harmonic drive wear is the main mechanical failure mode and it is expensive.
  • Cable dress and harness condition. Internal harnesses on high-articulation applications wear and are a real cost to replace.
  • Battery-backed encoder data. Robots that have been sitting unpowered may have lost mastering, which is recoverable but is work.
  • Why it came out of service. A program ending is a good answer. A crash is a different conversation and should prompt a structural inspection.

What a lender checks on a private party purchase

Robots are untitled equipment, so ownership rests on documents and a clean UCC search, with the lender perfecting by filing a UCC-1.

  • The seller's exact legal entity name and state of organization, since UCC searches are name-driven and a misspelling returns nothing.
  • The serial number recorded off the machine, and separately off the controller, since they can differ.
  • The actual financing statements read, not just the search summary — a blanket lien on all business assets can cover the robot without naming it, and decommissioning plants often have them.
  • Written payoff and UCC-3 termination from any secured lender, obtained directly rather than through the seller.
  • Funds paid lender to seller directly, never routed through the buyer.

Expect used financing to run a point to a few points above comparable new on shorter terms, down payments commonly in the 10% to 25% range, and roughly three to seven extra days versus a dealer purchase.

One more thing worth knowing: lenders underwrite equipment age at loan maturity rather than at purchase. If a lender's practical ceiling is around ten years old at payoff, a five-year term needs a fairly recent robot, while a three-year term makes an older one workable. When an older machine is declined, a shorter term is often the fix.

Where these actually trade

Used robots move through specialist dealers and refurbishers, integrators reselling decommissioned assets, general industrial marketplaces, and — more than people expect — eBay, where a meaningful share of cobot listings appear. That breadth is genuinely useful for price discovery precisely because the specialist dealers publish so little.

The tradeoff is support. A refurbisher selling with a warranty and a repeatability report at a higher price may be considerably cheaper than a private sale once you account for a harness replacement and a licence transfer fee.

Do not forget the other 75%

Buying the arm used lowers roughly a quarter of your project cost. Integration, tooling, safety, and programming are still ahead of you, and a used arm can occasionally make those more expensive if the controller generation limits what modern software can do with it.
